I Hacked our Sprint Retro - Now Everyone Talks at Once (and it’s Awesome)



The Problem with Traditional Sprint Retrospectives

Traditional retros spend 30–60 minutes but still miss 40% of team insights—here’s how we fixed that.


The value of a Sprint Retrospective is to come together as a team and celebrate what’s going well, reflect on what hasn’t, and build a plan for how to be better in the next one. 


The accuracy of that summary comes down to getting the full perspective of the team and then reflecting together.  But time and team scale are limiting factors:

  • Getting everyone’s feedback Time limits the ability to get everyone’s perspective.  It takes too much time to go around and ask everyone to share. And some will stay quiet even if they have something important to say.

  • Groupthink takes over as people listen to others, it can shift what is actually being said.

  • Surveys shift the problem by creating a different task for someone to organize the info and often surveys lead to shorter filtered answered because who wants to type everything out?

  • Note-taking chaos results in scattered, incomplete action items


Our Game-Changing Approach: Parallel Talking with Async Voice Tools


Today our team hacked the space-time continuum to do what would be impossible in a traditional meeting.  We told everyone to talk at the same time sharing their perspective, but into Carbon Voice where it was all collected together.  This allowed us to get 21 minutes and 46 seconds of perspective from 8 people in 8 clock minutes spread across 23 messages.


How we did it:

We started our Zoom and I told people what we were going to do.

  1. Created a shared voice conversation in Carbon Voice where everyone could contribute simultaneously.

  2. Told team members to record their thoughts all at the same time. (In future, I would have given heads up so people could come prepared with what they would say).

  3. Used Claude to analyze and synthesize all the messages in Carbon Voice (accessed via MCP Server) into a retrospective format, without needing to copy/ paste/ export anything.

  4. Shared the Result on Screen so everyone could read section by section and talked about what we could learn and do better

Instead of 8 people talking sequentially, the total time is the amount of time for the longest speaker, not a sum of all speakers.  By being in parallel, it also means you get everyone’s perspective vs. a sample. This approach could scale to 20, 50, 100, or more people and the calendar time it takes doesn’t increase.

Traditional retros often miss important issues because they didn't come up organically in discussion. This collection approach means we captured a comprehensive set of perspectives vs. a random sampling.

AI analysis identifies patterns across all contributions that humans might miss in a live discussion. We get sentiment analysis, thematic grouping, and prioritized action items automatically.
